Corona krisen har sendt mange medarbejdere hjem til hurtigt etablerede hjemmearbejdspladser som led i at opretholde social distance for at mindske smittespredning.

Det skaber en lang række udfordringer i form af nye arbejdsformer for både ledere og medarbejdere, nye måder at holde møder på og nye måder at danne og vedligeholde relationer.

I denne guide har vi forsøgt at give vores input til de ting vi opfatter som værende særligt vigtige at være opmærksomme på, særligt udfordrende, hvad man skal huske at gøre og hvad man skal undgå.

Dine medarbejdere er forskellige

Uanset hvor mange medarbejdere du har på kontoret eller på hjemmearbejdspladser, så kan du være sikker på, at de alle er forskellige. Det ved du nok allerede, men ved du hvordan de kan tænkes at reagere på at skulle arbejde hjemmefra?

Hvis du ser på de fire personprofiler nedenfor, er der så noget der springer i øjnene?

Markant røde medarbejdere kan opleve at løbe tør for opgaver og blive frustreret over manglende mål og opfølgning

Markant gule medarbejdere kan have tendens til, at overspringshandlinger tager deres fokus

Markant grønne medarbejdere vil kunne savne fællesskabet og sammenholdet og vil kunne bekymre sig om deres kollegers trivsel

Markant blå medarbejdere vil kunne have svært ved at lade være med at arbejde for mange timer og adskille arbejdstid og fritid

 

Udover at have forskellige personprofiler, så har dine medarbejdere også forskellig mængde erfaring og deres kompetenceniveauer er formentlig forskellige. De vil derfor også have brug for forskellig ledelse.

Ensomhed

En af de mest almindelige udfordringer ved hjemmearbejde er netop den sociale isolation, der kan vise sig som decideret ensomhed. I første omgang vil det ramme de ekstroverte først, men på længere sigt kan det vise sig hos alle medarbejderne. Isolationen kan gøre det vanskeligt for medarbejderen at opretholde en følelse af tilhørsforhold til arbejdspladsen, hvilket med tiden kan føre til ønske om jobskifte.

En følelse af ensomhed kan være en trussel mod et stabilt mentalt helbred.

Tillid

Tillid er en fundamental del af enhver vigtig relation – også mellem leder og medarbejder. Når situationen skifter og man går fra at være sammen på arbejdspladsen til at være adskilt, kan det påvirke tillidsniveauet. Som leder kan du blive i tvivl om medarbejderne er effektive eller om de følger de prioriteringer I har aftalt. (Selvom forskning viser det modsatte).

Som medarbejder kan du blive i tvivl om du er god nok og føle dig overset, hvis du ikke oplever, at du får nok feedback fra din leder.

 

Som leder er det en overvejelse værd, hvilken ”skat” du eventuelt betaler allerede nu, eller kan komme til at betale på grund af manglende tillid i organisationen eller i relationerne, som følge af jeres adskillelse?

Motivation

Når medarbejdere arbejder hjemme, kan de miste overblikket over den samlede status på teamets performance, hvis du som leder, ikke formår at kommunikere tydeligt omkring jeres situation.

Følelsen af at være en del af en succes og at der er fremdrift et vigtig for menneskers arbejdsmæssige motivation.

Teresa Amabile står bag ”The Progress Principle”, der netop handler om vigtigheden af små succesers betydning for vores velbefindende.

Hendes bog og TED talk fra 2011 er stadig relevant og vigtig.

Autonomi

Autonomi er ligesom følelsen af fremdrift en vigtig bestanddel i medarbejdernes motivation. Autonomi kan også kaldes selvstyre. Det er medarbejderens frihed til selv at vælge f.eks. arbejdsmetode, tidsplan og samarbejdspartner fra opgave til opgave. Når medarbejderen har autonomi, giver det mulighed for udvikling og nye løsninger på gamle problemer.

De fleste af os kan genkende den positive følelse af frihed under ansvar og fornemmelsen af ledelsens opbakning til den måde man varetager sit job.

I en tid med afstand og isolation kan det føles utrygt for en leder at fastholde det hidtidige niveau af autonomi, men det er netop i denne situation, at der kan være mest brug for medarbejdernes ansvarstagning og løsningsforslag.

Relationer

Når vi som medarbejdere går på arbejde på det samme kontor dag efter dag, så har vi en lang række sociale kontaktpunkter, hvor vi ubevidst danner og vedligeholder vores relationer. (Med et fagord kaldes det Komplekse Responsive Processer).

Disse interaktioner sker ved kaffemaskinen, til frokost, før og efter møder. De er særdeles vigtige for en lang række ting, herunder meningsskabelse, innovation og problemløsning. Når vi ikke længere har disse muligheder for sociale interaktioner, så stopper de komplekse responsive processer og dermed også alle de små og store gode ting, som de normalt fører med sig.

Innovation som resultat af disse processer kan jo for eksempel være en super god idé til at håndtere udfordringer som følge af en krise.

Det er vigtigt, at du som leder er opmærksom på effekten af, at disse vigtige ”usynlige” processer ikke længere opstår spontant og kræver en ledelsesindsats.

Troværdighed

Som leder kan du gå foran og styrke tilliden i organisationen ved selv at være troværdig. Herunder kan du finde 13 eksempler på ting troværdige ledere gør:

  1. Taler lige ud af posen
  2. Viser respekt
  3. Skaber gennemsigtighed
  4. Retter fejltagelser
  5. Er loyal
  6. Skaber resultater
  7. Træner sine egne evner
  8. Konfronterer virkeligheden
  9. Afstemmer forventninger
  10. Står til ansvar
  11. Lytter først
  12. Holder løfter og aftaler
  13. Udviser tillid

Undgå

  • Mangel på kommunikation og information
  • At behandle alle ens
  • At tage autonomien fra medarbejderne

HUSK

  • Etablér en struktur for jævnlig kontakt med medarbejderne. Evt. et kort dagligt opkald og et ugentligt virtuelt møde.
  • Spørg ind til dine medarbejderes trivsel, især følelsen af isolation og ensomhed
  • Stil dig til rådighed med sparring og supervision afstemt efter medarbejderens udviklingsniveau
  • Sørg for mulighed for at checke ind med kollegerne – evt. med virtuel fredagsbar eller sociale arrangementer
  • Sæt mål, følg op og kommunikér resultaterne
